A $320 group gift chosen without asking anyone: did I overstep?

My side
For my best friend’s 30th birthday, I wanted to do something big. He’s dreamed of a hot-air balloon ride for years. I found a deal for $320 and booked it right away, afraid the dates would go. Then I posted in the friends’ group chat: “Found the gift! It’s $40 each, sending you the link!” There are eight of us, me included. Three paid. Two had already bought something else. The last two told me they would have liked to be asked first. Result: I’m out $160 that I may never see again. I feel like my friends aren’t much of a team.
Their side
The friends who didn’t pay explain that they were never consulted, on the idea or the price. Forty dollars is something you plan for, especially at the end of the month. One of them says she thinks the idea is amazing, but a group gift is something you decide together. According to them, you can’t book first and send the bill afterward.
